Asks what job your customer is really hiring you to do, and whether you are attacking where the incumbent cannot afford to fight back.

How this lens thinks
01
Customers Hire Products for a Job
Nobody wants a product; they have a job arising in a circumstance and they hire something to get it done, so the circumstance, not the customer, is the unit of design.
Sees first: The moment of struggle — what the person was trying to accomplish, in what situation, and what they were using before that let them down — rather than who the person is on a demographic form.
02
Attack Where the Incumbent Will Not Follow
Sustaining fights make the good product better and the incumbent almost always wins them; disruption starts from a foothold the incumbent is rationally glad to abandon, and there it almost always loses.
Sees first: Whether the entrant is competing on the axis the leaders already dominate, or from below and beside them — the low end they are fleeing, or a new market of people who were doing without entirely.
03
Data Is About the Past; Manage by Theory
Numbers can only measure what has already happened, so a decision about the future has to run on a theory of cause and effect — and the theory is only as good as the categories it sorts the world into.
Sees first: How the situation has been categorized, and whether the categories are attributes that merely travel together or circumstances that actually cause the outcome — because a theory sorted by attribute predicts correlation and nothing more.

Not ideal for
  • He is not a stock or venture picker and the record proves it. The fund built to invest by his own theory lost money and closed within about a year, so this lens will diagnose a mechanism of competition but will not tell you which specific company or bet will win — treat any confident forward prediction, including one dressed in his vocabulary, as the part of the method that most often failed.
  • He is not a financial analyst. He cannot value a company, model a capital structure, price a security or read a balance sheet for you; the theories operate on jobs, circumstances and incentives, not on the numbers.
